Risk retirement is different from activity

A busy engineering team can produce drawings, prototypes and demonstrations without resolving the uncertainty that blocks a purchase or investment decision. Each milestone should therefore name the decision it unlocks, the evidence required and the failure threshold.

Gate 1: performance and safety evidence

Define target tasks, baseline measures, assistance objectives, usability criteria and foreseeable hazards. The output is not “the prototype works.” It is a bounded evidence package showing where it works, under which conditions, and what remains unproven.

Gate 2: industrial and quality readiness

A successful prototype must be converted into controlled drawings, supplier specifications, assembly instructions, inspection criteria, traceability and service procedures. Production readiness is a system property; it cannot be delegated to a manufacturer after the design is frozen.

  • Design for manufacture and assembly.
  • Supplier and component risk controls.
  • Configuration, software and change control.

Gate 3: reference deployment and economic evidence

A reference deployment should document onboarding time, uptime, support demand, user adoption, task outcomes, renewal logic and economic ownership. Only then can distribution, leasing, connected service or direct sales be compared using real operating assumptions.
